Why cooperation scales better than we think

What if one of the world’s largest infrastructure projects was built through local cooperation rather than top-down control? New research from Colombia suggests that communities can organise complex systems faster and more effectively than we often assume.

When we think about large infrastructure projects, we usually imagine central planning, government authority, and layers of management.

A remarkable new study suggests another possibility.

Archaeologists studying the vast pre-Hispanic water management systems of La Mojana in Colombia have found evidence that one of the largest engineered landscapes in the Americas may have been built through local cooperation among communities, rather than by powerful rulers directing the work from above.

The finding challenges a long-standing assumption about how ambitious projects are organised — and raises an unexpectedly modern question.

What if resilient infrastructure depends less on hierarchy and more on coordination?

A different way of building

The canals and raised fields of La Mojana cover around 500,000 hectares, an area comparable to the Grand Canyon National Park and roughly three times the size of London.

For centuries, researchers assumed that such a vast hydraulic system must have required a centralised political authority to design and manage it.

The new research, led by the University of Cambridge and published in Communications Sustainability, points in a different direction.

By analysing more than 1,600 raised fields and dozens of housing platforms, the researchers developed a new model for estimating the labour required to construct the system.

Their conclusion was striking: individual canal-and-field networks may have been built in less than two months, using locally available labour and cooperative organisation.

In other words, complexity did not necessarily require coercion.

The power of distributed coordination

The significance of the research extends far beyond archaeology.

The La Mojana system was designed to manage water across a flood-prone landscape. Canals redistributed water during wet seasons, buffered against drought, improved agricultural productivity, and supported fisheries.

It functioned as a resilient environmental infrastructure.

What makes it particularly relevant today is the way it appears to have been organised.

Rather than a single authority directing a massive project, communities may have coordinated through shared local action, building interconnected systems that collectively achieved a regional transformation.

This is not unlike some of the most effective modern distributed systems, from open-source software networks to community energy projects and collaborative innovation ecosystems.

Why this matters now

Colombia is currently facing a severe water management crisis, driven by climate change, agricultural pressures, and repeated infrastructure failures.

The researchers argue that the lesson from La Mojana is not simply historical.

It is practical.

Instead of relying exclusively on large-scale centralised interventions, policymakers could support locally organised water management systems that work with natural hydrology rather than attempting to control it.

The broader insight is equally important for organisations.

Innovation is often framed as a question of leadership, funding, or technology.

This research suggests that another factor may be just as important: how people coordinate.

Great systems are not always built by concentrating control.

Sometimes they are built by distributing capability.

A blueprint hidden in the past

One of the most interesting aspects of the study is that it reframes an ancient landscape as a design principle.

The people of La Mojana were not simply adapting to their environment.

They were creating a scalable infrastructure system that balanced local autonomy with collective coordination.

For leaders, founders, planners, and policymakers, that may be the most valuable lesson.

The future of infrastructure may not only depend on smarter technology.

It may also depend on rediscovering smarter ways of organising people.

The most powerful innovation in La Mojana was not the canal.

It was the system of cooperation that made the canal possible.
